Pricing a Reproduction Part You Had Made: The Cost Stack Nobody Shows You

Price a part you commissioned against the correctness ladder above it, not upward from your cost — because the moment you had the part made, your cost stopped being a number and became a decision. Search for pricing guidance and you get repair-shop markup matrices: take your acquisition cost, apply a sliding percentage, done. Those frameworks assume you bought the part from a distributor at a known price. Yours is a build-up, and its largest line at the volumes classic-parts businesses actually order is tooling amortization — not a cost at all, but a bet on how long the part will sell. This builds the stack line by line, then explains why the number you charge is set at the top by a restoration shop comparing you to NOS, to a re-plated original, and to whichever existing reproduction it already trusts or already hates.

Why doesn't the standard parts-markup matrix apply here?

Because every one of them starts from a purchased acquisition cost. The generic advice — AutoLeap's parts markup chart is representative — offers roughly 40 to 60 percent markup on common parts, 100 percent or more on specialty parts, 200 percent or more on high-end applications, and a gross margin target of 20 to 30 percent. PartsTech and the dealership-software vendors publish similar matrices. All are written for a repair shop or dealer parts counter buying from a distributor; none address a part you had manufactured.

That is not a small gap. In a markup matrix, cost is observable and the only judgement is the multiplier. In a commissioned part, cost is the output of judgements you have to defend — chiefly how much of the tooling money you load onto the first run versus a run you have not sold yet. Change that one assumption and your "cost" moves by a multiple, which makes any markup applied to it meaningless. The context differs too: there the part is one line on a work order beside labour and the customer compares nothing. Yours is a catalog product bought by a business that will compare it against three named alternatives before it clicks.

What actually goes into the cost of a commissioned classic part?

Seven lines, and their behaviour with volume is the whole story. We give the shape rather than dollar figures deliberately: the absolutes depend on process, part size and finish, and the tooling-cost figures circulating online come from vendors marketing against tooling, not from Taiwan classic-parts quotes. Duty and freight belong in the landed line and both moved repeatedly through 2026 — take those from your broker and our current tariff coverage.

Two lines deserve a warning. You will pay for sample and first-article rounds at least twice before a classic part is right, and budgeting for one round is the surest way to feel cheated by a factory doing its job. And packaging is not a rounding error when a chromed or polished part crosses an ocean: what survives a domestic parcel network is not what survives ten weeks of container motion, and the cost of designing it lands entirely on the first run.

How long should you amortize the tooling over, and what are you betting on?

Three horizons are common. Load the tooling entirely onto the first run and you price yourself off the shelf. Spread it across the tool's full expected life and you are financing a competitor's decision to tool the same part. Spread it across a stated number of years of expected sales and you are doing the honest thing — admitting the horizon is a forecast, and writing it down where you can check it later.

That bet is safer here than almost anywhere else in the parts business: the vehicle parc will not get a new model year, so the demand curve for a 1968 application does not fall off a cliff. What ends a run is not obsolescence but a competitor tooling the same part, a licensed manufacturer covering it, or the segment's attention moving elsewhere. A rule that survives contact with reality: amortize over the run you have actually committed to, not the reorder you hope for. Then, when the second run comes off the same tool at a lower cost, treat the difference as margin recovery for the risk you carried rather than a reason to cut price.

Why is your price set from the top by the correctness ladder?

Because the shop is not comparing your part to your cost. It compares it to a ladder it already knows: new old stock, where any exists, at whatever the market has settled on; a good used original plus re-plating; whichever existing reproduction it already trusts or has been burned by; and, for a simple part, fabricating in-house and billing the hours. Where you sit on that ladder is a positioning choice, not an arithmetic result.

Being the cheapest rung is a position, and in this segment usually a losing one. A shop that fits a wrong-looking part in front of a customer does not buy from you again, and there are not enough shops in any marque for you to burn any. Wikipedia's overview of reproduction auto parts makes two observations directly on the point: reproductions are sometimes considerably more expensive than the originals, and some suppliers reduce the quality of the part in order to reach a lower retail price. The second is the trap the cheap position sets — once you compete on price, the only lever left is taking out material, plating thickness or process steps, and where the customer inspects grain and radius that is the beginning of the end of the brand.

So price to the rung you can defend, and put the defence in the listing rather than making the buyer ask: what you measured, which donor variant the part reproduces, which features you deliberately corrected, what the finish specification is. That is what a restoration shop uses to justify your price to its own customer, and supplying it is worth more margin than any discount.

How do you sell to shops and direct without wrecking your own channel?

Most reproduction brands sell both ways, and the tiers do different jobs. Dealers give you predictable volume, absorb the application questions and put your part in front of buyers who never visit your site. Direct sales give you margin and a clean demand signal. Undercutting your dealers on your own storefront turns them into competitors who quietly stop stocking you, and you notice the loss a quarter after it becomes irreversible.

The usual mechanism is a minimum advertised price policy, which restricts the advertised price rather than the price at checkout. In the United States these are generally implemented as unilateral policies in the line of the Colgate case (1919) rather than as agreements with resellers, and since Leegin (2007) resale price maintenance agreements have been judged federally under the rule of reason rather than as automatically unlawful. State law and enforcement vary, and how you structure and enforce a policy is a question for your counsel — orientation, not legal advice.

Practically: set the dealer discount so the dealer's margin still works at a policy-priced sale, do not run direct promotions that break your own policy, and decide in advance what happens the first time a dealer breaks it, because deciding in the moment is how policies die. The stakes rise as the channel consolidates — Holley's July 2026 sale of the Scott Drake and Brothers Trucks brands to CJ Pony Parts is one example of a segment moving toward larger platforms whose buyers have firm views about your margin structure.

Where does the Taiwan case actually get strong, and where does it not?

Usually not on the first run. At the volumes a classic-parts business actually orders, the Taiwan unit-cost advantage is much smaller than the quote implies, because tooling amortization, freight, duty and two or three correction rounds are all divided by a small number. On a couple of hundred pieces a Taiwan program can land close to a US small-batch quote once everything is counted, and it takes months longer to get there. The offshore case gets strong on the second and third reorder off the same tool, when the tooling line has gone quiet and only landed cost is left.

One category we steer people away from entirely: parts whose whole value is finish — show-quality plating, polished stainless, correct-weave braid. There the price a shop pays is set by appearance alone and the failure mode is binary, because a plating result that is nearly right is not a discount, it is a total loss on the piece plus the freight you already paid. Re-plating a straight original, or buying an established US reproduction, very often beats commissioning anything. And where a part carries a marque's marks, a licensing royalty is a line in the stack whose rate is set per agreement rather than by any published schedule.
